Part 1: The Executive Briefing — Why Your Old IR Plan is Obsolete

For the last twenty years, enterprise Incident Response (IR) has been built on a clear foundation: finding the “bad guy.” We hunt for malware signatures, malicious IP addresses, anomalous firewall logs, and suspicious process execution. Our entire, multi-billion dollar security industry is built to detect an adversary *breaching our perimeter*.

Today, that model is dangerously, if not fatally, flawed. The new, most significant data breaches of 2025 are not happening because an attacker broke in. They are happening because a trusted, well-meaning employee is “leaking out.” This is the **Shadow AI** crisis.

When your lead developer, under a tight deadline, pastes 1,000 lines of your proprietary, “secret sauce” source code into ChatGPT with the prompt “find the bug,” you have experienced a catastrophic intellectual property breach. And yet…

We must now take the classic 6-step IR framework (Preparation, Identification, Containment, Eradication, Recovery, Lessons Learned) and completely re-architect it for Shadow AI.

Step 1: PREPARATION (The Most Important Phase)

In this new model, 90% of your success is in preparation. If you are waiting for an alert, you have already lost.

  • **Policy:** Create a clear, simple **AI Acceptable Use Policy (AUP)**. This is non-negotiable. It must clearly define what data is “Public” (safe for public AI) and what is “Confidential” or “Secret” (NEVER to be put in a public AI).

Step 2: IDENTIFICATION (The New “Alert”)

You will not get a “malware detected” alert. Your new “alerts” are DLP events and CASB logs.

  • **Lead Indicator:** A DLP alert: `”User [X] attempted to paste data matching ‘Project Chimera Source Code’ rule to [chat.openai.com]”.`
  • **Proactive Hunting:** Your SOC must proactively hunt. Run a CASB report of the “Top 10 most used unsanctioned AI tools” and the “Top 10 users of unsanctioned AI.” This is your starting point.

Step 3: CONTAINMENT (The Data is Already Gone)

This is the most critical shift. You cannot “contain” the data. It has already been exfiltrated and is on a third-party server. Your containment strategy must focus on the user and the *data’s value*.

    • Block the user’s access to the specific AI tool via CASB/Firewall.
    • Conduct an immediate, confidential interview with the user. Identify *exactly* what data was pasted.
  • **Long-Term Containment (The Real Response):**
    • **SECRET ROTATION:** If the leaked data contained *any* API keys, passwords, or other credentials, you must trigger an **IMMEDIATE, enterprise-wide credential rotation** for those secrets.
    • **LEGAL NOTIFICATION:** Your legal team must immediately contact the AI vendor and issue a formal, legal-backed data deletion request for the specific prompt and its associated data.

Step 4: ERADICATION

The “malware” in this case is a combination of employee behavior and a business process failure.

  • **Eradicate the Need:** The root cause is that an employee needed a tool and didn’t have a secure one. The “eradication” step is the deployment of your sanctioned, private enterprise AI alternative.
  • **Eradicate the Data (Best Effort):** The only “eradication” of the leaked data is to receive legal confirmation from the AI vendor that your data has been purged from their systems and will not be used in future training models.

Step 5: RECOVERY

Recovery is about restoring safe, productive operations. This means unblocking the user (once they are retrained) and pointing them to the new, secure internal AI tool. The recovery phase is complete when the employee can perform their job function again, but this time within your secure, governed ecosystem.

Step 6: LESSONS LEARNED

This is the most important step for the CISO. You must conduct a formal post-mortem focused on *business process*, not just technology.

  • **Why did this happen?** (e.g., “Our DLP rules were not comprehensive.”)
  • **What was the gap in our AUP?** (e.g., “The policy was unclear.”)
  • **What is the business case for a private AI?** (e.g., “This one incident has cost us $X in legal fees and IP risk, which would have paid for a private solution 10x over.”)

For CISOs, the rise of Shadow AI is the single greatest data governance challenge of the decade. It represents a fundamental shift in the threat model.
